Magento vs Shopify: Which Platform Will Make You More Money in 2024?
I've built hundreds of stores on both Magento and Shopify. Here's the brutally honest truth about which platform will make you more money—and when you should choose each one.
Let's Start With The Bottom Line
Choose Shopify if:
- You're doing under £500k/year in revenue
- You have a standard product catalog (under 5,000 SKUs)
- You want to launch fast and focus on marketing
- You don't have complex B2B requirements
- You value simplicity over infinite customization
Choose Magento if:
- You're doing £500k+ per year (or planning to within 12 months)
- You have complex catalog requirements (10,000+ SKUs, multiple attributes, custom pricing)
- You need advanced B2B functionality
- You require deep customization of checkout, pricing, or inventory logic
- You have the budget for proper development and hosting (£15k+ setup, £500+/month hosting)
Still reading? Good. Let's get into the details most "comparisons" won't tell you.
Total Cost of Ownership (The Real Numbers)
Most comparison articles show you the subscription price and call it a day. That's useless. Here's what you'll actually spend:
Shopify - Year 1 Costs:
- Plan: £234/year (Basic) to £2,340/year (Advanced)
- Theme: £0-£280 (one-time)
- Apps: £1,200-£4,800/year (10-20 essential apps at £10-£40/month each)
- Transaction fees: 0.5%-2% of revenue (if not using Shopify Payments)
- Development: £2,000-£15,000 (custom setup, design tweaks, app integration)
- Total Year 1: £3,500-£22,500
Magento (Adobe Commerce) - Year 1 Costs:
- License: £0 (Open Source) or £18,000-£120,000/year (Adobe Commerce)
- Hosting: £6,000-£24,000/year (you need proper managed Magento hosting)
- Development: £15,000-£80,000 (build, theme, custom modules)
- Extensions: £1,000-£5,000/year
- Maintenance: £6,000-£18,000/year (security patches, updates, optimization)
- Total Year 1: £28,000-£247,000
Shopify is 8-10x cheaper in Year 1. But does that mean it's better? Not necessarily.
Performance and Speed (Where Money Is Made or Lost)
Shopify Performance:
Out of the box, Shopify is fast. Hosted on Shopify's infrastructure, you get:
- Sub-2-second load times (if you don't install 30 apps)
- 99.98% uptime SLA
- Global CDN included
- Automatic scaling during traffic spikes
BUT: Every app you add slows your site down. I've seen stores with 25+ apps loading in 8+ seconds. That kills conversion rates.
Magento Performance:
Magento can be lightning fast or painfully slow—it entirely depends on how it's built and hosted.
- Properly optimized Magento: 1-2 second load times, enterprise-grade performance
- Badly optimized Magento: 6-10 second load times, crashes under load
The difference? You need a developer who actually knows Magento performance optimization (not all do) and proper hosting (£500+/month minimum).
Real talk: I've optimized Magento stores serving 50,000 daily visitors with sub-2-second load times. But I've also inherited Magento disasters loading in 12 seconds. It's all about implementation.
Scalability (When Your Store Grows)
Shopify Scalability:
Handles: Up to £5M-£10M/year easily. Beyond that, you'll hit limitations.
Limitations you'll face:
- 100 product variants max per product
- Limited customization of checkout (unless you're on Shopify Plus at £1,800/month)
- App ecosystem can become expensive (£500-£1,000/month in apps is common for large stores)
- Limited control over backend logic
Magento Scalability:
Handles: £50M-£500M+ per year without breaking a sweat (if properly architected).
Advantages at scale:
- Unlimited product variants, attributes, custom fields
- Multi-store, multi-currency, multi-warehouse out of the box
- Advanced inventory management
- Complex pricing rules (B2B, tiered pricing, customer group pricing)
- Full control over every aspect of the platform
B2B Functionality (If You Sell to Businesses)
Shopify B2B:
Basic B2B features exist, but they're limited. You'll need apps for:
- Customer-specific pricing
- Quote requests
- Bulk ordering
- Credit limits
- Purchase orders
Verdict: Works for simple B2B, but complex B2B will be frustrating.
Magento B2B:
Built for B2B. Includes:
- Company accounts with user roles
- Quote management
- Quick order forms
- Requisition lists
- Credit limits and payment terms
- Custom catalogs per customer
Verdict: If B2B is core to your business, Magento wins hands down.
Customization (When You Need Something Unique)
Shopify Customization:
You can customize a lot, but you'll hit walls:
- Checkout is locked (unless you pay £1,800/month for Shopify Plus)
- Backend logic requires apps or custom app development
- Theme customization is limited by Liquid templating
Real example: Client wanted a custom subscription model with dynamic pricing based on order history. Shopify couldn't do it natively. We built a custom app (£8,000) to make it work.
Magento Customization:
If you can code it, Magento can do it. Full access to:
- Database structure
- Checkout flow
- Pricing logic
- Inventory management
- Payment processing
- Literally everything
Real example: Built a Magento store with dynamic pricing based on customer location, order volume, and time of day. Checkout flow customized for B2B with approval workflows. Would be impossible on Shopify.
SEO Capabilities (Getting Organic Traffic)
Shopify SEO:
Good:
- Fast load times (good for rankings)
- Mobile-responsive by default
- Clean URL structure
- Automatic sitemap generation
Bad:
- Limited control over URL structure (e.g., /products/ is forced in URLs)
- Blog functionality is basic
- Meta field customization requires apps or manual work
Magento SEO:
Good:
- Full control over URL structure
- Advanced meta tag customization
- Layered navigation (great for SEO)
- Canonical tags handled properly
Bad:
- Slow out of the box (bad for SEO if not optimized)
- Duplicate content issues if not configured properly
Verdict: Slight edge to Magento for advanced SEO, but only if properly optimized.
Development Talent (Finding Developers)
Shopify Developers:
- Easy to find
- Rates: £30-£100/hour
- Lots of freelancers and agencies
- Lower barrier to entry (easier to learn)
Magento Developers:
- Harder to find (smaller talent pool)
- Rates: £60-£150/hour
- Fewer agencies (and quality varies wildly)
- Higher barrier to entry (complex platform)
Warning: Don't hire a cheap Magento developer. A bad Magento build will cost you 5x more to fix than building it right the first time.
Real Case Studies: Revenue Impact
Case Study 1: Fashion Retailer (Shopify → Magento)
- Starting point: £800k/year on Shopify, hitting platform limits
- Pain points: Needed complex B2B pricing, multi-currency, advanced inventory
- Migration cost: £45,000
- Result after 12 months: £1.8M/year revenue (125% increase)
- Why it worked: Magento enabled B2B sales they couldn't do on Shopify, unlocking a whole new revenue stream
Case Study 2: Beauty Brand (Magento → Shopify)
- Starting point: £200k/year on Magento, spending £1,500/month on hosting/maintenance
- Pain points: Overcomplicated setup, high ongoing costs, simple product needs
- Migration cost: £8,000
- Result after 12 months: £420k/year revenue (110% increase)
- Why it worked: Shopify allowed them to move faster, test more, spend less on tech and more on marketing
The Decision Framework
Answer these questions honestly:
1. What's your current/projected revenue?
- Under £500k/year → Shopify
- £500k-£2M/year → Either (depends on complexity)
- £2M+/year → Magento
2. How complex are your products?
- Standard products, simple variants → Shopify
- Complex configurators, custom pricing → Magento
3. Do you do B2B sales?
- No or very simple B2B → Shopify
- Complex B2B with quotes, approval workflows, custom catalogs → Magento
4. What's your technical expertise?
- Non-technical founder, want to move fast → Shopify
- Have technical team or budget for developers → Magento
5. What's your budget?
- Under £20k for Year 1 → Shopify
- £30k+ for Year 1 → Magento is an option
My Honest Recommendation
For 80% of businesses: Start with Shopify.
It's faster to launch, cheaper to run, easier to manage. Focus on marketing and selling, not managing infrastructure.
Migrate to Magento when:
- You hit £500k-£1M/year in revenue
- You're bumping into Shopify's limitations regularly
- You have budget for proper Magento development and hosting
- The ROI of advanced features justifies the investment
